Score the operating fit before choosing the software

Use this framework to compare ERP options against the real factory operation rather than a polished demonstration or an oversized feature list.

1. Define the operating model

Document manufacturing mode, order types, planning method, BOM and routing structure, inventory states, quality gates, subcontracting, costing and dispatch. Score each option on how accurately it represents these real flows.

2. Test control and traceability

Check approval authority, transaction evidence, revision control, batch or serial tracking, WIP visibility, rejection, rework and audit history. A feature should receive a high score only when users can demonstrate the complete scenario.

3. Assess data and integration

Evaluate master-data ownership, migration effort, APIs, finance integration, reporting and reconciliation. Record every dependency and name the owner who will resolve it.

4. Evaluate implementation reality

Compare the proposed team, discovery method, testing depth, training, cutover, support and escalation model. Separate product capability from the implementation work required to make it usable.

5. Weight the decision

Assign weights based on business risk: operating fit and control should usually outweigh presentation quality. Record evidence, assumptions and unresolved gaps beside every score so the final recommendation can be challenged.
